How variance analysis works
For each account or department, actual results are compared to budgeted figures, and the difference, the variance, is calculated in both dollar amount and percentage. A large variance in a key account gets flagged for explanation, while small, expected differences may not need comment at all, since not every gap is worth investigating.
The real value of variance analysis is in the explanation, not just the number itself. A revenue variance might come from a delayed contract, an expense variance from an unplanned repair, and management uses these explanations to decide whether to adjust the forecast, cut spending or simply note the item as one-off and move on.
Example
A business budgeted $40,000 in marketing spend for the quarter but actually spent $48,000, an $8,000 unfavourable variance, 20 per cent over budget. Reviewing the detail shows $6,000 of that came from an unplanned trade show sponsorship the team decided to join late. Management notes this as a one-off rather than a trend and leaves next quarter's marketing budget unchanged as a result.

QuickBooks Online's budgeting feature includes a budget-versus-actual report showing dollar and percentage variance by account, updated automatically. Xero's Budget Manager offers a similar budget variance report, comparing actual results to budget month by month across the year.
Common mistakes
- Every variance, large or small, is investigated with equal effort, wasting time on immaterial differences while larger, more meaningful variances get less attention than they deserve.
- A variance is noted on the report but never actually explained, leaving management with a number instead of the insight needed to act on it.
- Budget figures used for comparison are outdated or were never updated for a known change, producing variances that reflect a stale plan rather than current reality.
